An engineering manager is judged by what the team ships and how it grows, not by personal output. Hiring leaders look for letters that describe the team you led (size, scope, what it owned) and one or two outcomes the team delivered under your management. Be clear about your role: setting priorities, unblocking, making trade-offs, not writing the hardest code yourself.

People development and hard conversations

Expect readers to look for evidence that you grow engineers. Mention how you ran one-to-ones, set clear expectations, supported a promotion case or helped someone take on more scope. Experienced hiring managers also respect a candidate who mentions handling underperformance fairly and promptly, described without identifying anyone.

Hiring and team health

Many engineering manager listings mention hiring. If you have run interview loops, written role descriptions, improved an interview process or onboarded new engineers, say so. Team health signals matter too: on-call load, attrition, how you protected focus time, and how you made decisions transparent. State numbers only when you can support them.

Engineering managers still need credible technical judgement. Show that you can reason about architecture trade-offs, delivery risk and operational quality, for example by describing how you guided a migration, reduced incident load or balanced feature work against reliability. The reader wants to see that engineers would trust your decisions without you micromanaging them. If you still review designs or code, say how much, and where you draw the line so the team keeps ownership. Mention the scale of systems your team ran in production, because managing a service with on-call duties is different from managing a project team.

Partnership with product and the business

Finally, show how you worked with product managers, designers and stakeholders to plan realistically: estimating, negotiating scope and communicating risk early. A short example of saying no, or of re-planning when something changed, demonstrates the honesty and influence the role depends on.
